Strategic Decision Engine
Two matrices. One question: where should I invest, and where should I cut? Clients are scored on Value vs Drain; leaders on Output vs Efficiency.
📖 How the Decision Lab Works
✕
The core idea in one sentence:
Translate your raw Monday.com data (Contract, Billing, Spend, Health Score…) into one comparable number from 0 to 100 for every client and leader — so you can rank them, group them, and act on them.
This page answers two questions only:
Question 1
Which client deserves my time, and which one is draining me?
→ Client Matrix · Value vs Drain
Question 2
Which leader can I rely on, and which one needs intervention?
→ Leader Matrix · Output vs Efficiency
Important: All scores are relative to your portfolio, not absolute. Your biggest contract gets 100% on contract size; everyone else is measured against it. So scores update naturally as your portfolio grows.
For every client, two scores are calculated:
★ Value Score (0–100) — How valuable is this client?
Weighted average of 4 inputs:
40%
Contract size · how big is the deal compared to your largest contract?
from Contract Value
35%
Actual profit · Billing − Spend, compared to your top earner
from Billing − Actual Spend
15%
Profit margin · profit ÷ billing — high margin = healthy work
calculated
10%
Number of projects · breadth of relationship
project count
⚠ Drain Score (0–100) — How much does this client cost you in pain?
Weighted average of 4 indicators:
35%
% projects At Risk · spend exceeds billing
from Health Score
30%
% over-budget projects · scope creep, no discipline
from Over Budget
20%
Billing delay · how much of the contract is still unbilled
100 − Billing%
15%
Financial behavior · late payer, poor history
from Financial Behavior
Strategic Score in the table = Value − Drain. Positive = worth your attention. Negative = drains more than it returns.
For every leader, two scores are calculated:
★ Output Score (0–100) — How much do they produce?
40%
Total Billing · revenue generated
vs top biller
35%
Actual Profit · what's left after spend
Billing − Spend
25%
Project Count · how many projects they're managing
project count
◆ Efficiency Score (0–100) — How well do they execute?
30%
Profit margin · do they make money efficiently?
profit/billing
25%
% Healthy projects · execution quality
from Health Score
20%
Billing recovery rate · how fast they invoice the contract
Billing/Contract
15%
Cost savings · came in under budget on completed work
from Cost Saving
10%
Budget discipline · doesn't blow past budgets
100 − OverBudget%
Strategic Score for leaders = (Output + Efficiency) ÷ 2. Higher means stronger overall performer.
Once each entity has 2 scores, the system places it in 1 of 4 quadrants:
Client Quadrants
★ Star
Value ≥ 50 · Drain < 50
Your gold mine. Invest more, expand scope, give them your best leader. Protect at all costs.
$ Cash Cow
Value ≥ 50 · Drain ≥ 50
Profitable but expensive. Renegotiate terms, dedicate a specialist team, charge for scope creep.
? Question
Value < 50 · Drain < 50
Neither helpful nor harmful. Monitor for growth signals — could become Stars or fade away.
⚠ Burden
Value < 50 · Drain ≥ 50
Drains time, gives little back. Reprice 25–40% up, exit at contract end, or formally restructure.
Leader Quadrants
★ Champion
Output ≥ 50 · Efficiency ≥ 50
Top performer. Protect, reward, give them Stars and Cash Cows. Don't waste them on Burdens.
⚡ Workhorse
Output ≥ 50 · Efficiency < 50
Produces a lot but leaks margin. Coach on cost discipline, find the leakage source.
◆ Craftsman
Output < 50 · Efficiency ≥ 50
Precise but underutilized. Has capacity — assign them bigger projects to expand portfolio.
⚠ At Risk
Output < 50 · Efficiency < 50
Weak on both axes. Urgent intervention needed — coaching, redistribution, or role change.
Recommended reading order:
1
Start with the 4 KPIs at the top
Stars, Burdens, Champions, At-Risk Leaders. They give you the headline in 5 seconds: how is my portfolio actually distributed?
2
Jump straight to Action List
This is the most actionable section. The system extracts the top 5–7 strategic moves automatically: who to exit, who to reassign, who to expand. Sorted by priority.
3
Use the matrices to understand why
When an action says "exit Burden client X," go to the Client Matrix and see exactly where X sits. Hover the dot for details. Bubble size = contract value.
4
Check Fit Analysis for hidden risks
Toxic = worst pairing (Burden client × At-Risk leader) — break or escalate immediately. Wasteful = Champion stuck with Burdens. Risky = Star deserves better.
5
Bottom table = full reference
Sorted by Strategic Score. Use it when you need exact numbers for a one-on-one or board review.
⚠ Data Quality Note
Score accuracy depends on your Monday data. If Health Score, Over Budget Indicator, or Financial Behavior fields are empty for many projects, Drain Scores will be less precise. Filling these consistently makes the matrix sharper.
